One Sales Forecast sheet with 120 rows. Each row picks a month from a dropdown (Jan through Dec), names the product or rep, and takes a forecast amount and an actual amount in dollars.

Two columns calculate automatically per row: Variance ($) is actual minus forecast, and Variance (%) is that gap expressed as a percentage of the forecast. Leave a row's forecast or actual blank and the variance columns just stay empty instead of throwing an error.

Because the month is a dropdown rather than a real date, you can log the same month multiple times - one row per product or rep, all tagged 'Mar' for example - and the rollups below still sum correctly across every row tagged with that month.

Filling In Monthly Forecast vs Actual by Product or Rep

At the start of each month, add one row per product or rep with that month's forecast number. As the month closes, come back and fill in the actual column - variance updates the instant you type the number in, no formula to copy down.

Reading the Quarterly Forecast Rollup and Annual Variance

The summary block sums your forecast column into four quarterly totals - Q1 through Q4 - by matching each row's month against the quarter, so you get a running view of how much revenue you've planned for each three-month stretch without adding a new sheet.

Below that, an annual forecast total and an annual actual total sum every row for the year, and an annual variance percentage shows the overall gap between what you planned and what came in. The quarterly rollup itself tracks planned forecast only; actuals roll up at the annual level, so check individual monthly rows if you need actual performance by quarter.

How to use it

  1. Add one row per month and product or rep, picking the month from the dropdown and entering that period's forecast amount.
