Project Management Pack: RAID, OKRs, Kanban, WBS Timeline, Portfolio (Excel Templates)

The Project Management Pack is an 8-workbook Excel and Google Sheets bundle: a RAID register with automatic probability-x-impact scores and overdue flags, an OKR tracker that rolls key-result progress up to objectives, a kanban board with WIP-limit alerts, a WBS plan that draws a 16-week timeline from start dates and durations, a communication plan with a power/interest grid, a portfolio dashboard with Green/Amber/Red health, an intake scoring sheet and a SWOT plus 3-year business case. Every formula is tested to the cent before release.

What's Included: 8 Workbooks From Intake to Delivery

Free project management templates are everywhere - but almost all of them are empty grids where the scoring, status logic and rollups are left for you to build. This pack wires that logic in: risk scores, OKR rollups, WIP alerts, timeline bars, health ratings and prioritization scores are all computed by the files themselves.

The eight workbooks map to the life of a project: decide what to start (Intake & Prioritization, SWOT & Business Case), plan it (WBS & Timeline, Communication Plan), run it day to day (Kanban Board, RAID Register), and report upward (OKR Tracker, Portfolio Dashboard). Each workbook stands alone, so you can adopt one at a time.

A RAID Register That Keeps Its Own Status Current

The flagship workbook tracks 120 risks, assumptions, issues and dependencies in one register with a locked type dropdown. Risks get a probability-times-impact score on the standard 1-5 scales; the dashboard counts open items by type, flags high-score risks (15 and above) and totals what is overdue.

Statuses are computed, not typed: you set a report date once in Settings, and each row shows Open, Overdue or Closed based on its due and closure dates. That makes weekly reports reproducible - the register looks the same until you move the report date.

OKRs That Roll Up, a Kanban That Enforces WIP

The OKR Tracker holds 12 objectives and 48 key results. Each key result computes its own progress from baseline, target and current value - capped between 0 and 100% so an overshoot cannot break the math - and each objective averages the progress of its key results automatically, with On track / At risk / Off track status at the usual 70/40 thresholds.

The Kanban Board manages 150 tasks across five statuses (Backlog, To do, In progress, Review, Done). The Board sheet counts tasks per status and per owner, and raises a WIP LIMIT EXCEEDED alert when In-progress work passes the limit you set - the discipline kanban is supposed to enforce, actually enforced.

WBS Timeline, Portfolio Health and Intake Scoring

The WBS & Timeline workbook takes 100 tasks with WBS codes, start dates and durations, computes end dates, and draws each task's bar across a 16-week timeline generated from your project start date - a Gantt-style view with no macros and nothing to drag.

The Portfolio Dashboard rates 25 projects on schedule, budget and scope health (1-5 each), averages them into an overall score with automatic Green / Amber / Red rating, and tracks budget used per project and across the portfolio. The Intake sheet scores 40 requests on weighted impact, strategic fit and effort - weights you control - and sorts them into Prioritize / Consider / Backlog.

Built for Both Excel and Google Sheets, Tested to the Cent

Each workbook ships in two builds - native Excel and a build prepared for Google Sheets import - with no macros, so behavior is identical on Windows, Mac and in the browser. Input cells are pale yellow; calculated cells are protected so formulas cannot be overwritten by accident.

Before release, an automated harness injects scenario data into every build and compares scores, rollups, statuses, dates and ROI figures against hand-calculated expected values, to the cent. Both builds of all eight workbooks must pass, or the pack does not ship.

Who This Pack Is For

It fits project managers, PMO analysts, team leads and consultants who run projects in spreadsheets - especially in organizations standardized on Excel where PM software is not an option, or for a portfolio of small projects that does not justify one.

It is tool-agnostic on methodology: the kanban and OKR files work for agile-leaning teams, the WBS and RAID files for classic delivery, and nothing assumes a specific framework or certification.

Frequently asked questions

Does this pack work in Google Sheets as well as Excel?

Yes. Every workbook ships in two builds - a native Excel file and a build prepared for Google Sheets import. There are no macros, so formulas behave identically in both.

Is this for agile or waterfall projects?

Both. The kanban board and OKR tracker suit agile-leaning teams; the WBS timeline, RAID register and portfolio dashboard fit classic delivery. Nothing in the pack assumes a specific methodology or certification.

How does the timeline work without macros or drag-and-drop?

You set a project start date once; the workbook generates 16 week columns from it. Each task computes its end date from start plus duration, and formulas mark the weeks the task spans - the bar draws itself and updates when you change dates.

How do the automatic statuses work without TODAY() formulas?

The RAID register has a Report date cell in Settings. Each row computes Open, Overdue or Closed against that date, so a weekly report is reproducible: the register shows the same picture until you move the report date.

What exactly is in the free version?

The free version is the RAID Register workbook with 15 rows visible and the same dashboard. The other seven workbooks - OKR, kanban, WBS timeline, communication plan, portfolio, intake, SWOT and business case - are premium only.

Can I change the scoring weights and thresholds?

The intake weights (impact, strategic fit, effort) and the kanban WIP limit are input cells. Risk levels, OKR status thresholds (70/40) and the portfolio RAG thresholds use common defaults and are documented in each file's Instructions sheet.

What does "tested to the cent" mean?

Before release, an automated harness injects test scenarios into each build and compares every computed value - risk scores, OKR rollups, WIP alerts, timeline bars, health ratings, ROI and payback - against hand-calculated expected values. Both the Excel and Google Sheets builds must pass, or the file does not ship.
