What's in the free skills matrix template

The Skills Matrix sheet holds up to 100 rows, one per employee-skill combination. Enter Current level and Required level (both 0-4), and a Criticality weight (1-3, where 3 means this skill matters most for the role).

Gap calculates automatically as required minus current, floored at zero so nobody shows a negative gap for exceeding the requirement. Weighted gap multiplies that by criticality, so a big gap on a critical skill outranks the same gap on a skill that barely matters.

The summary below the table shows the average gap on a key skill, how many employees are below their required level on any skill, and the total weighted gap across the entire team.

How Gap and Weighted gap calculate

Gap = MAX(Required level - Current level, 0) - it never goes negative, so exceeding the requirement simply shows a gap of zero rather than a confusing negative number.

Weighted gap = Gap x Criticality weight. The rollup below the table averages the raw gap for a chosen skill using SUMIF/COUNTIF, and totals the weighted gap across the whole team using SUMPRODUCT - so you get both a per-skill view and a team-wide number in the same file.

HR and L&D teams, and team leads, who need to see at a glance which employees are below the bar on which skills, and which gaps matter most once you factor in how critical each skill is to the role.
